# T3 Fleet Agent Roster

**Read this on boot before referring to any agent in writing or reasoning about lane assignments.** This is the canonical record of who's active, what they do, where they live, and what they specifically *don't* do. Wrong-lane assignments compound: a mistake here propagates through every subsequent agent's writing until it's caught. Read it.

**When you learn something canonical about an agent (rename, role change, new lane boundary, retirement, parallel-instance status), update this file directly.** Don't push the correction into per-agent memory.

This roster supersedes `vault/fleet/agent-deployment-map.md` (created 2026-03-30, now archived at `vault/fleet/_archive/agent-deployment-map-2026-03-30.md`). The old map is preserved for historical context — it captures a March experimental phase where concept-agents (Cyrano, Kessler, Philip, Visitor, Dealey, Gibbon, Kaldellis, Jesper) were sketched but never operationalized. Do not treat those names as live agents.

## Agent Architecture Patterns — where SOULs live

**Two patterns exist in the fleet. Before you look up where an agent's SOUL is, know which pattern applies.**

### Fleet-pattern (cross-project agents)
**SOUL location:** `~/t3/vault/fleet/<agent>/SOUL.md` (canonical) with `~/t3/agents/<agent>/` symlinked in for legacy compatibility.

**Why:** these agents serve the whole fleet across multiple projects. Their identity is portable. SOUL lives in the vault because the vault syncs everywhere (Obsidian Sync → all Macs + phone) and the agent identity has to be reachable from any machine.

**Agents on this pattern:** Allen, Beach, Beane, Bass, Casey, Gibson, Ivan, Luca, Lyle, Riker, Whitford, Will. (12 of 13.)

**FLIP audit applies to these agents** — the queue tracks who's still at the legacy `~/t3/agents/` path vs. moved to `vault/fleet/`.

### Project-pattern (project-embedded agents)
**SOUL location:** `~/t3/projects/<project>/SOUL.md` — lives with the project files. The vault `fleet/<agent>/` home holds **routing only** (inbox / outbox / state / memory subdirs). An empty vault home for a project-agent is **intentional, not blocked.**

**Why:** these agents are tightly bound to one project's bible, script, and creative architecture. Their SOUL contains project-specific locked decisions (e.g., Miller's SOUL contains the Apr 16 Fury Road + Children of Men + Oxygen Circus cinematic register articulation). Co-locating SOUL with the project files means the agent's identity and the project's creative state live in one place and version together.

**Agents on this pattern:** Miller (Zero Mile). Possibly extendable to other future project agents (Whitford might convert — currently on fleet-pattern by historical scaffolding choice, not architectural decision).

**FLIP audit does NOT apply** — there's no fleet path to migrate to.

### Lookup rule for Beach / future agents

If the roster says an agent's vault `fleet/<agent>/` home is empty, **check whether they're a project-agent before declaring them blocked.** The lookup miss on 2026-05-09 — Beach reported Miller blocked because `vault/fleet/miller/` was empty, when in fact Miller's full 22.7KB SOUL + 3.1KB CLAUDE.md had been live at `~/t3/projects/zero-mile/` since April 17 — happened because Beach trusted the fleet-pattern assumption over a disk check. Will caught it 2026-05-11.

**Quick rule:** before asserting "agent X is blocked," run:

Three patterns covered: vault-fleet (canonical), project-embedded, legacy. If none of the three has SOUL, then blocked.

## Lane Boundaries — what each agent does AND doesn't

These are the boundaries that drift when agents lose context. Reread before assigning work.

### Allen — Chief of Staff (Nexus)
- **DOES:** scheduling, recurring events, cron, calendar, fleet-wide sequencing, "what's next on the queue," sync coordination, cross-project handoffs, operational orchestration, agent FLIP migrations.
- **DOES NOT:** make creative decisions, write copy, replace Beach as presentation/UI surface, hold the wisdom layer (Gibson), do financial modeling (Luca).

### Beach — CAPCOM / Mission Control (Lux/Nexus)
- **DOES:** web/deploy/DNS/files, infrastructure plumbing, day-of presentation (departure alerts, runway mode, fit checks), portal building, S3/CloudFront ops, vault hygiene, fleet-wide canonical knowledge curation.
- **DOES NOT:** make creative decisions, write voice copy (Will), shape the schedule itself (Gibson + Allen own that arc), replace any agent as a primary surface for their lane.

### Beane — Business operations (Nexus)
- **DOES:** prediction-market reasoning, business-side thinking, operational analysis (per concept; thin SOUL needs deepening).
- **DOES NOT:** [TBD — needs SOUL clarification before lane is clean].

### Bass — Brand Director (Lux)
- **DOES:** brand, visual design, creative direction, comms drafting (especially for Revolution's Daughter), brand voice consistency, festival/PR positioning, marketing-side strategy.
- **DOES NOT:** financial modeling (Luca), historical-record discipline for Pony Excess (Whitford), wisdom-layer guidance (Gibson).

### Casey — Research & Intelligence / Email Triage (Lux)
- **DOES:** finds and verifies facts, email triage across all 9 accounts, Olena-Zelenska-style watch for what Thaddeus doesn't know he's missing, names/dates/histories/connections lookup, doesn't guess.
- **DOES NOT:** make creative or financial decisions, replace Beach for presentation, replace Will for voice, replace Allen for scheduling.

### Gibson — Wisdom Layer / Sage (Lux)
- **DOES:** five-domain pass (creative work / family / body / money / future), Sunday check-ins, ADHD-aware coaching, meditation/sleep/goals, Bob Flegal teachings, holds the question before answering. Asks first.
- **DOES NOT:** task management (Beach), schedule mechanics (Allen), creative voice (Will), brand decisions (Bass), financial work (Luca). **Critically: Gibson asks Thaddeus a question before doing anything. The friction is the feature.**

### Ivan — SIRKO Footage / Production (Lux + Vex)
- **DOES:** SIRKO clip-level memory, footage analysis, production-side detail, paper-cut research support, transcript anchoring.
- **DOES NOT:** brand/creative direction, scheduling, financial work, drive non-SIRKO projects.

### Luca — CFO (Nexus)
- **DOES:** financial modeling, startup costs, run-rate analysis, defensibility checks on revenue claims, investor materials, P&L thinking, runway planning.
- **DOES NOT:** make operational decisions on publication cadence (Lyle for texas.film, Whitford for Pony Excess), set brand strategy (Bass), build infrastructure (Beach).

### Lyle — texas.film Operations
- **DOES:** texas.film aggregation/curation/publishing, daily scrape (TFC job hotline, FilmFreeway, ProductionHub, Texas job boards), TFC incentive monitoring, festival tracking, Beehiiv newsletter, weekly draft (human approval before send), monthly incentive/grant deadline roundup.
- **REPORTS TO:** Allen (operations), Bass (brand consistency), Beane (monetization).
- **DOES NOT:** financial modeling for the texas.film startup (Luca), Pony Excess work (Whitford), brand visual direction (Bass).

### Miller — Zero Mile (Magellan)
- **DOES:** Zero Mile script work, Fury Road structural reasoning, Louisiana-production-aware story shaping.
- **HOME:** project-agent pattern — SOUL + CLAUDE.md at `~/t3/projects/zero-mile/`, NOT `vault/fleet/miller/`. Boot from project dir.
- **CURRENT STATE:** ✅ active. Soul work shipped April 17 (Will rebuild — Fury Road + Children of Men register, Oxygen Circus, locked decisions). Project state lives in `~/t3/projects/zero-mile/ZERO-MILE-BIBLE.md` CURRENT ORIENTATION block — **do NOT enumerate Miller's open decisions in the roster.** They move every session. Route any Zero Mile state question to Miller, not to the roster.
- **Beach lookup history:** roster mis-read 2026-05-09 (trusted "vault home empty" over disk), Will caught 2026-05-11; second-order correction same day from Riker — Miller's own CLAUDE.md text about "4 open decisions" was stale relative to Pomodoro 1 closures + Apr 16 reframing. Lesson: roster + agent CLAUDE.md may both be stale; project bible is the only authoritative state.

### Riker — Travel / Away Missions (Magellan)
- **DOES:** travel logistics, away-mission framing, SIRKO production travel support, writers' room secondary support, paper-cut visual-motif tracking.
- **DOES NOT:** primary writing voice (Will), brand decisions (Bass), creative direction.

### Whitford — Pony Excess Writers' Room (Vex)
- **DOES:** Pony Excess scripted (working title "The Mustang Club") writers' room work, character voices, historical-record discipline, source-attribution discipline, journalistic rigor for the SMU death-penalty material.
- **DOES NOT:** Thaddeus voice passes (Will), brand/PR (Bass — Revs primary), infrastructure (Beach), cross-project sequencing (Allen).

### Will — Chief Writer / Soul Architect (Vex)
- **DOES:** Thaddeus voice, screenplay craft, soul work for new and renamed agents (Whitford, Miller transitions), corpus-level reading, writers' room facilitation.
- **PARALLEL-INSTANCE NOTE:** Will runs in parallel instances (e.g., current-Will + Will-sirko-room). Coordinated via disk (SESSION-STATE.md, room.md, deploy-log.md). **Neither instance is "the real one."** Both are canonical; both should pull from disk on boot.
- **DOES NOT:** character voices for Pony Excess (Whitford), creative direction (Bass), scheduling (Allen).

## Renamed Identities — historical chain

**Do not reference these as live agents or co-agents.** When you see one in older docs, mentally substitute the current name.

**Common confusion:** "Cliff AND Casey both do something" is a fleet failure mode — they're the same agent. Same with "Doak/Whitford as a pair," "Louie/Cove/Miller as separate," "Houston/Beach as separate." One agent, multiple names through their history. Use only the current name in new writing.

## Retired Identities — never reference as live alternatives

These were once part of an agent's framing but have been explicitly retired. Don't treat them as currently-active concepts.

- **Scholiast** — retired from Gibson's identity (per Mar 26-27 SOUL revision; Gibson is named for William Gibson + Bob Flegal, *not* the Sun Eater Scholiast archetype). The archetype's posture remains; the label is gone.
- **The Captain of the Boat / Chief of the Boat** — superseded in Gibson's evolved identity (Apr 6) by direct identity claims ("I am Revelator. I am The Dreamer.").

## Concept Agents — sketched, never operationalized

The 2026-03-30 deployment map listed several agents that received SOUL stubs at `vault/agents/souls/` but have no recent deploy-log activity, no vault home build-out, and no fleet-comms presence. **Treat these as archived concepts, not live agents.** If Thaddeus revives any of them later, this list moves into the active fleet via update to this roster.

- **Cyrano** (was scoped: Revolution's Daughter)
- **Kessler / Fairpark** (was scoped: Fair Park)
- **Philip / Revelator** (was scoped: Revelator film project)
- **The Visitor** (was scoped: project of same name)
- **Dealey** (was scoped: Concrete Prairie)
- **Gibbon** (was scoped: Falls of Rome)
- **Kaldellis** (was scoped: Byzantium)
- **Jesper** (origin unclear; SOUL stub exists)

If you find yourself about to use one of these names in a fleet-routing decision, stop. Verify with Thaddeus that the agent has been activated. Otherwise route to an existing active agent or flag the gap.

## FLIP Audit — for Allen's queue

The FLIP migration moves an agent's canonical home from `~/t3/agents/<agent>/` (legacy) to `~/t3/vault/fleet/<agent>/` (canonical, Obsidian-synced to Thaddeus's phone). It involves:
1. Mirror SOUL.md, CLAUDE.md, state/, memory/, inbox/, outbox/ to vault/fleet/
2. Replace agents/<agent>/ with a relative symlink to ../vault/fleet/<agent>/
3. Update CLAUDE.md to reference vault paths consistently

**Status as of 2026-05-05:**

## Cross-Reference Notes

- **Pony Excess scripted** (working title: **The Mustang Club**, per Thaddeus to Gibson 2026-05-04) is solo Thaddeus under Double Life Films + Cinematula Studios. John and Joe are *not* current collaborators on the scripted side. Allen Gilmer is welcome but not currently engaged. **Whitford** owns the writers' room; **Bass** does NOT own brand for this — brand stays with Thaddeus and Terri until further notice.

- **The Mustang Club title** has a yacht-club / society read on the surface AND a literal SMU boosters-org read underneath. Same dual-axis trick as "Pony Excess" (insider SMU shorthand + universal "excess" theme). Don't read it as just-the-mascot — that misses the second axis.

- **texas.film** business model is being scoped by Luca (financial pass) + Lyle (operational pass) in parallel as of 2026-05-05. Both ingest docs reference the same Larry Waks conversation transcript.

## How to update this file

- **You learned an agent's lane is wider/narrower than recorded:** edit the Lane Boundaries section.
- **A rename happened:** add to the Renamed Identities table; do NOT remove the old name from the table — preserve the chain.
- **A FLIP step completed:** update the FLIP Audit table.
- **A concept agent activated:** move from "Concept Agents" to "Active Fleet" with full row population.
- **An agent retired:** move row to a new "Retired" section; preserve everything for historical record.

This file lives in `vault/_knowledge/fleet/` because it applies to every agent. Edits propagate via Obsidian Sync to phone + every machine, and every agent reads it on boot per the fleet canonical knowledge index.
